Making Something Special?

Can it really be 24 years since we opened the Deli? I guess so. Calendars may confuse but they don’t lie. I’ve spent basically half my life as part of Zingerman’s . People ask me all the time if we ever imagined that this is what would come from the Deli when we started it. In a literal sense, I can pretty quickly and simply state that the answer is “No.” It’s much bigger, much more complex than I’d ever have thought it could be back in ’82. But at the same time, it is true that we were clear right from the very beginning that we wanted to make something special happen. The good news to me now is that we’re just as driven—maybe more so—to make the next two dozen years even more memorable, more meaningful, with higher levels of quality in all areas.

Truth be told, I don’t feel all that comfortable making statements like that because I don’t want to seem presumptuous. I want to be careful not to frame this pursuit of specialness in a way that puts down others because that’s not my point. Rather, it’s just to define what it is that we’re working hard to do here. The Deli, 24 years later, has pretty much been acknowledged as a unique entity. But the same was true with the Bakehouse when we opened that in ’92, and it’s been the case, I think, with everything our organization is involved in. At the Creamery, we wanted to make cream cheese the way no one was doing it any more, the way it was made 100 years ago, and to create a little cheese shop that’s unlike any other in the US (come visit and see what you think). With the coffee, we wanted to find sources of great beans that others weren’t tapping around here. The Roadhouse was to bring regional American foods to a restaurant setting in way that, . . . to quote writer Joan Nathan, “I don’t there’s anywhere else like it in the country.” Whether we succeed on any of these fronts is really for others to decide, not us. But it’s certainly a big part of what drives us.

It’s clear to me that doing something special, whether with food or otherwise, is a lot more work than it is to run with the pack. But what’s not so clear is why people do it. This issue is on my mind for a couple of reasons.

First, because of something Paul (my partner of now-24 years) said it to me a while ago: while of course we want and need to make a living, what drives us is the desire to create a business that’s meaningful in every context I think that he’s right. It was in our original business plan in 1982—we wanted to create a unique place that would be special to Ann Arbor and unique to this area, that could bring really amazing food to our community, to provide a special work experience for its staff, that could help suppliers to enhance what they do, and provide a meaningful service experience for our customers.

The second reason the subject is on my mind is that we have the honor of being included in Bo Burlingham’s new book, “Small Giants:; Companies that Choose to be Great Instead of Big.” Although I don’t really like the idea of taking credit for greatness I have a lot of respect for Bo and his insight, experience, and writing. I respect his judgment that we’re good enough at what we do to qualify to be on his list. It's an honor to be associated with such an amazing group of creative business people. Folks like Fritz Maytag from Anchor Steam Brewery; Danny Meyer and the crew at Union Square Hospitality Group (that’s Union Square Café, Tabla, Gramercy Tavern, etc.) in NYC; Ani DiFranco, whose work and music I’ve respected since I first saw her at the Ark about 15 years ago. These are people whose long term dedication to creativity in their product, and commitment to community and to creating positive work experiences for the people in their organizations, are models for all of us to learn from. I feel fortunate to be associated with them.

What pushes the people in Bo’s book to pass up more typical growth models in order to do something different? And what is it that drives us never to settle for the way things are but to always push for improvement no matter what we might have achieved? I’m not sure that what follows are the “right” answers, but they’re the ones that I’ve come up with after many conversations with people I have enormous respect for both within and without our own organization. 1. A Vision of Uniqueness

Most everyone who thinks along these lines seems to start with a unique vision, often one that runs very much counter to what popular wisdom dictates. The father of Simon and Tim Jones, who make the Lincolnshire Poacher cheese (see page ---) had the audacity to put dairy cows on a farm where no one had dairy cows. Randolph Hodgson at Neal’s Yard Dairy saw that he could make a difference by helping to save English cheese. My partner Paul had the insight in the early ‘80s to realize that we could create Food Gatherers to effectively help fight hunger in our community. Frank and Amy at the Bakehouse (see page ---) have been going after ever-better bread and pastry for nearly 15 years.

2. A Belief in a Better Tomorrow

Most everyone I’ve talked with has said that they started with a clear sense that things could be better. And—most importantly—that they knew they could contribute to making it happen. Without that sense of a better future, there’s really little point in pushing so hard. And whether that future is for the community at large or for any single individual we serve, or any supplier we help to succeed, it makes it worth doing those little extra things and staying just a little bit longer or trying a little harder to make something special happen.

3. Awareness

Randolph Hodgson from Neal’s Yard said: “You have to have the will and the time and the headspace to look at things closely and consider how they could be improved.” To that, I’d guess I’d add the ability to notice the difference in the details, to really push oneself to be aware at a degree of detail that’s often painful in the moment. It can be details that are barely noticeable to most folks but ultimately make all the difference in the world: is there slightly too much salt in the soup? Are we answering our phones with enough enthusiasm? Is my own enthusiasm lacking on a certain point, and why? Is the finish on the espresso long enough today?

4. The Import of Giving

One consistent them that comes up when I talk about this subject is the value that these people place on the opportunity to contribute positively to the lives of others. Margaret Wheatley, in her book Turning to One Another, said that, “. . . When we serve others we gain more hope. We gain energy.” The most meaningful bits of feedback I think we get, the ones that keep me going through the ups and downs of daily life in the food world, are those that tell me we made a positive difference in someone’s life. The former staff member who’s still using what they learned here ten years ago even though they’ve gone on to great success in another field. The customer whose French-born father had moved here decades ago and was always was frustrated by how bad the bread was until we opened the Bakehouse in ’92. Knowing that through Food Gatherers and other work we’ve been able to help feed a lot of people in town who were very much in need.

5. A Willingness to Buck the Trends

I feel that way even writing this piece I guess; I have the voices in my head that say: how can you possibly take up so much space in the newsletter for something that doesn’t sell anything? And everyone knows that no one reads anymore, so why are you wasting all this time writing something for nothing?”

Fortunately, I have a lot of good role models. While I was in England on the Neal’s Yard trip a few months ago I got to see one of my early cheesemaking heroes, Lucy Appleby, now in her mid-80s. I was inspired by her and her late husband Lance’s dedication to great traditional Cheshire cheesemaking when I first had toast, tea and cheese with them on their farm about 20 years ago. Lance passed away a couple years ago at the age of 94, but he left his mark on me and many others as well. To use Bo Burlingham’s terminology, Lance was literally a small giant—short in stature but very big in what he did. He had his own sense of things and wasn’t afraid to tell others what he thought. I’ve heard dozens of stories from and about him, but the one that’s in my mind now is about the Cheshire Cheese Association half a century or so ago, a story he shared with Randolph during one of their many visits together over the years. Apparently the Association meetings were dominated by the upper-class farmers who owned lots of land in the area but rarely did any actual on-the-farm work. It’s safe to say, these were not people Lance Appleby ever admired.

One day, the Association bigwigs were going on and on about why sales of Cheshire cheese were falling, going on about what was wrong with consumers and how the market was organized in a way that was hurting Cheshire makers, etc. Lance Appleby sat there holding his tongue, until, finally, he couldn’t take it any more and stood up to speak. I have to guess by that point in his life everyone there would have known that if Lance wasn’t going to politely affirm what everyone else had already said. “Look,” he said, “the reason you aren’t selling any cheese is because you aren’t making anything with any flavor. Why are you always blaming it on the customer and the market when you’re just not making good cheese?” The whole room, as he described it, “looked down their noses at him.” But, he told Randolph, “One guy cam e up to me and said, ‘When they’re all out of business you’ll still be farming.’ And he was right.” While the others all bailed, Lance and Lucy and their children have kept on making great Cheshire cheese. Today it’s one of England’s best cheeses and the only raw milk farmstead Cheshire left.

6. A Willingness to Go the Extra Mile

Paul taught me early on that successful—read difference-making—organizations regularly do all the things that everyone else knows that they should do but don’t want to because it’s too much work. I know this is true here—allowing longer rise times for the breads, driving 25 miles to deliver something to a customer when we’ve left an item out of their bag, working with small local growers when it’s easier just to order from the big guys, buying whole wheat flour from Ireland in order to make a proper Irish soda bread, ladling fresh goat curd by hand (rather than draining it en masse) to protect the quality of the cheese . . . the list is way longer than I can fit in here. And the point applies to almost every supplier we buy from—they could all make their lives infinitely easier by compromising, as do many of their peers.

7. The Relationships

It’s amazing to wait on people who care as much as our customers do. Many we serve in different venues several times a day. I see folks at the Deli or the Bakehouse in the morning getting coffee and something to start their day with, then see them having dinner at the Roadhouse. They often apologize as if they’re intruding or taking advantage of us, which makes me laugh because it’s totally what I love. That we could have that sort of relationship with a customer and a community, to be able serve them as often as we do and then even have the discussion about it . . . that’s pretty cool. The same is true of staff members, people who’ve been part of our organization for many years, and suppliers who we’ve been buying from since the early ‘80s.

8. Fun

I’ve become increasingly conscious of late just how much we get to laugh around here. It’s such a regular part of my daily routine that I’d almost stopped noticing. But visiting Neal’s Yard I saw the same thing happening there. And now, being aware of it, I’ve realized that lots of laughter and joy seems to go with the sorts of groups who are making something meaningful happen.

9. Appreciation

The special businesses and organizations that I’ve been around seem to have a really high sense of appreciation for they’ve achieved. Maybe it goes with the idea of service. Without a doubt, it helps to balance out the stress of living with the knowledge that things can be better than they are and always pushing for improvement. Those who work this way say that they’ve come to really appreciate the “ride,” knowing that it’s much more about enjoying the journey than it is about any conclusive arrival at a “final” destination.

10. Sticking with Things (for a LONG time!)

The often-frustrating reality of life in business is that we’re very rarely on a linear path. Rather it’s usually a crooked, winding, two-steps-forward-and-1.5-steps-back kind of experience. For us, that means tasting the bread, the coffee, the cheese, the sandwiches . . . constantly trying to improve service, the quality of the workplace we provide, the level at which we contribute to the community. Paul said to me before we opened that “professionalism means sticking with things long after the initial glamour wears off.” After 24 years, whatever glamour there was to this work wore off ages ago. Nevertheless, I love what I do and I value greatly the chance to do it. Success, as we define it informally here at Zingerman’s, means that “you get better problems.” I’m pretty darned thankful to have had the chance to deal with our every day challenges. And I look forward to dealing with them—and new and exciting ones—in the years to come.

What’s the point of all this?

To help sort out what makes the people we get to work with here go to such great lengths to make so many great things happen and provide a bit of outside-in window into the inner workings of what we do here. To give credit to everyone who’s worked so hard and been so patient in creating special things, here, and around the world. To let you know, unequivocally, that 24 years later and whatever success (or whatever you want to call it) that we’ve seemingly achieved, we’re more committed than ever to getting better in all areas of our work. That we feel enormous appreciation for having the opportunity to work with so many great customers, so many caring and committed staff members, an amazing community. And that I mark this 24th anniversary with an ever greater commitment to helping make something special happen in the next two dozen years.

I am thrilled that a repcted business voice has finally talked about this. If you were to believe Wall Street and the MBA programs (having been through it) bigger is always better. There are many industry (steel, airlines, telophony, etc) where bigger is clearly not better. Thanks.
